Sounds like motor leads reversed. Run the trunk test and make sure trunk is turning direction noted in test, note direction of movement shown on DMD.

Red dot on motor gets the black wire.
Not always true red dot to black wire, I had problems with my TOM and it was the polarity of the motor reversed. In the trunk test you must pay close attention to the direction the motor turns and the direction the dmd says it should turn. The CPU is expecting a clock wise rotation when a counter clockwise rotation happens, it totally confuses the CPU and strange things happen.
